The safest way to bring AI into customer support is in stages: first let AI draft replies that agents approve, then use what you learn to give an AI agent a narrow set of routine topics it may resolve on its own, with clear guardrails and handoff to people. Each stage builds the knowledge base and the evidence the next one needs.
Why not switch it all on at once
An AI agent is only as good as the content it answers from. Most knowledge bases have gaps, outdated articles and policies that live only in experienced agents' heads. Launching an autonomous agent on day one exposes customers to those gaps. Starting with human-approved drafts exposes them to your team instead, who can fix them.
Stage 1: AI drafts, humans send
Turn on an AI assistant that drafts replies from your knowledge base and summarizes long threads. Agents edit and send. Two things happen: replies get faster, and every edit shows you where the knowledge base is wrong or missing something.
- Track how often agents send a draft unchanged, lightly edited or rewritten.
- Turn repeated rewrites into new or corrected help articles.
Stage 2: a narrow autonomous agent
When drafts on certain topics are consistently sent unchanged, those topics are candidates for autonomous resolution. Start an AI agent on a short list, such as order status or opening hours, on one channel.
Write the guardrails first: topics the agent must never handle, the team that receives handoffs, and what the agent says when it hands over.
Stage 3: expand on evidence
Expand topic by topic and channel by channel, using three numbers: the share of conversations the AI resolves, how often customers ask for a person, and CSAT on AI-resolved conversations compared with human ones. If CSAT drops on a topic, pull it back and improve the content.
What stays human
Complaints, exceptions, anything involving judgement about money or safety, and customers who simply prefer a person should reach your team quickly and with full context. Done well, AI does not remove the human touch; it gives people more time for the conversations where it matters.
